In early 2026, we found ourselves at the headquarters of a Chinese industrial components manufacturer. The founder, now in his sixties, had started the company in the mid-1990s with a single workshop on the outskirts of a coastal city, a few machines, and contracts he'd secured by personally visiting factories on his motorbike. Over the next thirty years, he expanded plant-by-plant, moved production inland as costs rose, automated aggressively in the 2010s, and built a business that now supplies global brands across Asia, Europe, and North America.

Property, once the unquestioned store of wealth, is being unwound. Debt is being confronted, though not yet resolved. Price wars are brutal. Margins are thin. For those exposed to these shifts, past strategies no longer make sense, and the future feels uncertain.

Capital markets in Hong Kong and on the mainland are again backing new IPOs. And a generation of entrepreneurs, enriched by successful earlier ventures, is recycling capital, experience, and ambition into new ones.

Commentary often treats "China" as a single monolithic entity moving with one purpose. On the ground, the reality is far more complex and often surprisingly fragmented. As Harvard professor and China expert William Kirby has observed, "People think of China as one huge state actor, but in reality, there are thousands of provinces and districts competing with one another."

National directives may originate from the center, but outcomes are shaped locally—by a complex web of provincial governments, local municipalities, state-owned enterprises, and private firms, each with its own incentives and constraints. It's easy to declare, "Support advanced manufacturing." It's much harder to bring an end to involution, which requires allowing weaker players to fail. No one volunteers to take the loss.

Much of the economy remains closer to "catching up" than "cutting edge."

Studying the most capable 1 percent tells you what's possible—but it shouldn't be confused with where the whole economy is headed. The "next China" should be read as a selective and uneven evolution.

In periods of transformation, it's natural to reach for analogies—and we've heard them all. China is variously compared to late-stage Soviet planning, wartime America, or an accelerated Industrial Revolution. Each captures something real, but most rely on outdated frameworks and ultimately fall short. Here are some of the most common misconceptions:

This is not Japan in the 1990s, headed for decades of stagnation. The parallels are familiar, but the comparison breaks down on scale and structure. Japan peaked as a fully urbanized, high-income society with one of the world's highest GDPs per capita. China has not reached that stage. Per capita remains low by developed-world standards, and both urbanization and middle-class expansion still have runway to grow. At the same time, the size of China's economy means that incremental progress unfolds on a vastly different scale.

Europe, by contrast, risks being at the margins of the conversation, grappling with how to position itself between the two as a partner, a counterpoint, or an autonomous actor.

The United States continues to exert a powerful pull, though no longer an exclusive one. Admiration among many Chinese persists, less as unquestioned aspiration than as a benchmark, much as a younger sibling might look to an older one for recognition of achievement rather than chastisement for shortcomings. Chinese entrepreneurs continue to cite American companies and founders. The ambition is to be the next Elon Musk or Mark Zuckerberg and to build the next Tesla or Meta; at the same time, China now has its own growing roster of icons and companies to emulate.

Indeed, American culture and institutions still matter. US sports leagues such as the NBA remain popular; and American firms are among the most sought-after employers. For many families, English fluency remains a priority, and Chinese migrants form a large, influential diaspora in North America. Educational ambitions, however, have diversified: while US universities remain a draw for many, more Chinese students are looking to UK, European, Singaporean, and domestic universities, reflecting a broader recalibration. Mutual understanding and familiarity, however, are increasingly asymmetric. Even as numbers are down from pre-COVID peaks, tens of thousands of Chinese students still go to the United States each year, while fewer than two thousand Americans are studying in China. This gap will shape how future leaders and decision-makers will understand—or misunderstand—one another in an era of managed interdependence and geopolitical strain.

This region plays a central role in global diversification strategies, offering competitive manufacturing bases, improving infrastructure, and meaningful long-term consumer growth. We've accompanied Chinese and foreign companies alike as they've expanded into India and Southeast Asia, particularly Thailand, Indonesia, and Vietnam—seeking to diversify from China and reach new consumers. What companies discover isn't a lack of opportunity, but a difference in structure. Consumer demand is distributed across multiple markets, which can make scaling slower and require more coordinated regional approaches than expected, with market sizes a fraction of China's.

The point is less a judgment than a reminder of how market size shapes expectations.

By contrast, Europe and North America often provide more concentrated demand and clearer paths to near-term revenue scale. As one Chinese client puts it succinctly, "The next US is still the US." For many Chinese companies, no other market yet matches America's in scale, margins, or the global credibility that comes with winning over its consumers.

The question isn't whether China will continue to evolve, but rather when accumulated experiments will crystallize into lasting direction. Such turning points are seldom apparent at the time, and become visible only in hindsight.

Why the next few years will define the next decade. China has long moved in waves: extended periods of experimentation followed by shorter, decisive moments of consolidation. The next few years are likely to be one of those moments—not because the Chinese business landscape will suddenly transform, but because several macro-adjustments are converging at once: a tentative stabilization in the property sector; weakness in consumer demand; a transition from quantity to quality growth; the uneven but accelerating adoption of new technologies; and a tougher geopolitical landscape are no longer challenges that come sequentially—they're interacting in real time.

Some sectors will shrink. Many bets will prove wrong.

Our own next generation. We both have children now in their late teens and early twenties, and when we talk with them, our conversations often revolve around their future in the "next China." Their trajectories were very similar to ours: Joe's two sons were born and raised in Hong Kong before leaving to study and work in the US. Nick's four daughters grew up between Hong Kong, Beijing, and Europe and are now studying in the UK. Despite the geographical distance, their academic and extracurricular interests remain closely tied to China. As for us, like many "empty-nester" parents, we bemoan that we see them less than we once did—usually only during brief visits home.

It's then that the conversation inevitably turns to familiar questions: where to find internships; whether to stay abroad after graduation; how long to build work experience before returning to Greater China; and whether coming back still makes sense at all.

Opportunity lay in being early—in forging your own path and accepting risk. It was an era shaped by commercialization and institution-building, propelled by extraordinary macroeconomic tailwinds.

While narrower in margin, tougher in execution, and far more demanding of excellence, the possibilities today are also deeper and more sophisticated.
